Repair, Re-upholster or Replace? A Cost Comparison for Singapore Homes

4 min read

Repair your sofa if the frame is sound and the damage is cosmetic, re-upholster it if the frame and seat support are good but the leather is worn out, and replace it if the frame or foam has failed or the quote nears half the price of a new sofa.

The three options compared

Option

What it fixes

What it doesn't fix

Relative cost

Best when

Repair

Scratches, scuffs, dry or lightly cracked leather, flat cushions (with new foam), small tears

Failed frames, broken springs, deep cracking across the whole sofa, odours in the foam

Lowest

The frame is sound and the damage is limited to a few spots

Re-upholster

Worn, cracked or peeling leather across the whole sofa; a change of colour

Sagging seats or a weak frame, unless those are repaired too (which adds cost)

Medium to high; labour and leather are the main costs, and the bill can approach the price of a new mid-range sofa

The frame is solid, you love the shape, and only the leather has worn out

Replace

Everything: leather, foam, frame, size and style

Nothing, but you pay the full price of a new sofa

Highest upfront, with a fresh warranty and years of use

The frame or foam has failed, quotes near half the price of a new sofa, or the sofa no longer fits your room

What drives the cost

  • Size of the damage. A single scuff is a small job; cracking across every seat and arm is not.

  • Number of seats. More seats and cushions mean more leather and more labour, so re-upholstering a large L-shape costs more than a two-seater.

  • Leather quality. Re-covering in full grain or top grain costs more than in coated or bonded leather, but it lasts longer.

  • Hidden structural work. Once the old leather comes off, loose joints, broken springs or collapsed foam are often found, and fixing them adds to the bill.

  • Matching the original. Matching a discontinued colour or finish can need custom dyeing or extra leather.

  • Time without your sofa. Re-upholstery means going without it while it is away, so ask for a timeline.

A new sofa has a clear price upfront. Repair costs can grow once the work starts, so ask for a written quote that covers any structural fixes.

A simple decision guide

  1. Check the frame first. Sit down, push on the arms and listen. A creak, wobble or twist points to a frame problem, which usually means replacing.

  2. Press the seats. If the cushions are flat but the base feels firm, new foam can fix them. If you can feel the frame or springs, the base has failed.

  3. Look at the leather. Fine lines and scuffs suggest repair. Peeling or deep cracking across most surfaces suggests re-upholstering or replacing.

  4. Get a written quote. Compare it with the price of a comparable new sofa. If it approaches half, replacing is usually better value.

  5. Ask whether the sofa still suits you. If your household or home has changed, a repaired sofa may still be the wrong size.

Questions to ask when you get a quote:

  • Does it cover structural work, new foam and replacement springs, or the leather only?

  • Which leather will be used, and how does it compare with the original?

  • How long will the sofa be away, and are collection and delivery included?

  • Is the work guaranteed, and for how long?

When replacing makes sense

Replacing is usually the right call when the frame has failed, when the foam and the leather are both worn, or when repairing or re-covering would cost nearly as much as a new sofa. A new sofa also starts a fresh warranty and lets you choose a size and layout that suit how you live now.

FAQ

Is it cheaper to repair or replace a leather sofa?

Repair is cheaper when the damage is cosmetic and the frame is sound. Once the quote nears half the price of a comparable new sofa, or the frame or foam has failed, replacing usually gives better value.

How much does it cost to re-upholster a leather sofa in Singapore?

It depends on the size of the sofa, the number of seats and the quality of the leather. A full re-cover can approach the price of a new mid-range sofa, so get a written quote before you decide.

Can a peeling leather sofa be fixed?

Peeling means the top coating is flaking away. It can be patched or the sofa can be re-covered, but the damage cannot be reversed and patches tend to stay visible.

Is it worth re-covering an old leather sofa?

It is if the frame, springs and foam are in good condition and you love the shape. If they are worn, you would be putting new leather on a failing base.

How do I know if the frame is damaged?

Sit down, push on the arms and listen. If an arm moves on its own, or the sofa creaks, wobbles or twists, the frame has loosened, which usually means replacing the sofa.
